Generative Engine Optimization (GEO) return on investment cannot be read from an AI visibility score alone. Start with the cost of the work and the business outcomes you can actually attribute. Use monitored mentions, recommendations, citations and referral traffic as intermediate signals, and report uncertain attribution plainly.
Define the business decision
Decide what the business is trying to improve before choosing a metric. A SaaS company might care about qualified demos, while an ecommerce brand might care about assisted orders. Do not present answer visibility as revenue. Write down the expected value of the relevant business outcome and the cost of content, technical changes, tools and staff time.
A basic calculation is (attributable gross profit โ GEO program cost) / GEO program cost. The difficult word is attributable. When there is no trustworthy attribution, report the financial outcome separately from observed AI visibility and say that ROI cannot yet be calculated.
Measure leading indicators consistently
Freeze a small panel of realistic category, problem and selection prompts. Monitor mentions, explicit recommendations and citations by provider. Keep provider surface, model, market, language, prompt text and repetition rules alongside each run. Exclude failed observations from rates and disclose valid coverage. If a provider changes its model or search behavior, flag the comparability break.
For website outcomes, inspect referral traffic from AI products where the referrer is available, assisted conversions, sales-source notes and landing-page behavior. These signals can still miss people who see an answer and later search directly. Avoid claiming complete attribution.
Compare changes without assuming causation
Record each meaningful intervention: page changed, date, target prompt, hypothesis and cost. Compare later observations with a compatible baseline. A higher mention rate after a page update is an association; it does not prove the update caused the change. Seasonality, provider releases and third-party sources can also affect answers.
For an executive report, show three layers: spend and directly attributable outcomes, AI answer observations, and uncertainty. A credible report can conclude that evidence is insufficient. It should not turn a movement in citations into invented pipeline value.

Limits
